A Coffee Shop Inventory Spreadsheet and Count Sheet

The inventory spreadsheet your register will never print for you

It is Wednesday, 7 AM. You are standing at the reach-in with your phone, and you finally downloaded one of those coffee shop inventory spreadsheets everyone links to. You open it. The first section is "Produce." The second is "Proteins." There is a row for "walk-in cooler temp" and no row anywhere for matcha, oat milk, or the chai concentrate you are actually staring at.

That sheet was built for a kitchen. You run a cafe. The objects are different, the storage is different, and the one thing you need it to hold, the count of what is on your shelves right now, is buried under categories you will never use.

Whether you print it or keep it in a spreadsheet, the structure below is the same. Print it if your storage has no signal and your hands are wet; keep it in Google Sheets if you want the columns to do arithmetic for you. The rows and the walk order do not change either way.

Your register will not print this sheet for you either. Square hands you a sales report at the end of the day: what sold, what it rang up, how the tips broke down. It never prints what is left on the shelf, because it tracks what sold, not what you used. So the count sheet is the one document that is genuinely yours to build, and a generic template gets the bones wrong. Here is one laid out for the actual objects and the actual walk of a specialty cafe.

What belongs on a cafe count sheet, and in what order

Two decisions make a count sheet fast or slow: the categories and the order.

The categories are the real ones a cafe stocks. About 60 items across three groups plus pastries: beverage (beans, matcha, chai, milks, alt-milks, syrups, sweeteners), paper and plastics (cups, lids, straws, napkins, filters), and chemicals and supplies (cleaners, gloves, trash bags), then the pastry case on its own. A downloaded restaurant grid never knows these live in your shop.

The order is physical, not alphabetical. You count in the order you walk the room, so you never lose your place. A walk order means you never cross back across the shop for an item you already passed, and that no-backtracking loop is what keeps a counting routine fast: start at the bar reach-in, move to the bean and tea shelf, then paper storage, then the supplies under the sink, and finish at the pastry case. One loop, no zig-zag.

Each item gets four things: a unit (so "3" always means three of the same thing), a par level (your reorder trigger, covered in par levels explained), and three count columns for Monday, Wednesday, and Friday. The par column is what turns a count from a number into a decision: when the count sits at or below par, that item goes on the order.

The sheet, ready to copy

Paste these into a spreadsheet or print them as-is. The pars and units are examples from a shop about the size of mine; yours will differ, so overwrite them. The zones are in walk order, so count top to bottom, table to table, without doubling back.

Pastries are the one exception to the par column. Their par is your standing order with the bakery, so the count column is really "how many came in this morning" set against "how many were supposed to." The gap is your delivery discrepancy, and it is worth logging.

Four columns to add once it lives in a spreadsheet

On paper the six columns above are the whole sheet, because anything more is arithmetic you would have to do by hand at 7 AM. Once the same rows live in Google Sheets, four more columns pay for themselves, and each one is a formula you write once.

Those four turn a record into a decision. The "below par" column is the one that changes mornings: instead of reading 24 numbers and deciding 24 times, you sort the column and read the negatives. Everything else waits.

Two spreadsheet habits keep it from rotting. Freeze the header row and the item column, so you can scroll a 60-row sheet on a phone without losing which item you are on. And put each count in its own column with the date in the header, never overwriting last count's number, because the previous count is what makes the "used since" formula work at all. A sheet that only holds today's number cannot tell you anything about consumption.

Count in walk order three times a week, not every day

Notice the sheet has three columns, not seven. That is deliberate. The standard advice says count everything every day, and for a cafe that is labor you do not get back. Monday, Wednesday, and Friday is enough to see a burn rate and stay ahead of every supplier cutoff, and the gaps between counts get covered by what your sales already tell you left the shelves.

This is not a corner cut. At my shop the manager has run the last 26 of 26 counts, a recent full one clocked 58 items in about 8.5 minutes on a phone, and nothing has slipped through the three-day cadence. Perishables that turn in a day, milk and pastries, get a quick morning eyeball on top of the schedule. The full sweep stays at three times a week.

The Monday count catches the weekend damage. Wednesday tells you whether the start-of-week order was right and leaves time to fix Thursday and Friday. Friday sets up the weekend before the suppliers who do not deliver on Sunday go quiet. Three points, one loop each, walk order every time so week three is twice as fast as week one.

Where the sheet goes quiet: it records what you counted, not what you used

Here is the ceiling, and every blank template you will find online stays silent about it. This sheet records what is on the shelf when you count. It does not record what left the shelf between counts.

Those are different numbers, and the difference is why counting alone is not enough. Say Monday shows 8 cartons of oat milk and Wednesday shows 2. The sheet tells you that you have 2. It does not tell you whether the 6 that disappeared went into drinks you sold, into a spill, into overpours, or into the case someone forgot to log. The count is a snapshot: honest about the moment, blind about everything in between.

Your register holds the other half. It knows you sold 47 iced matcha lattes and, if the recipe and the modifiers are mapped, that those poured 564 oz of oat milk. Set the counted depletion (6 cartons) against the used figure from sales, and the gap between them is your waste, the number no count sheet can compute on its own. That is the gap between what sold and what you used, and closing it is exactly where a paper sheet or a Google Sheet finally hits its wall and a connected system takes over.

The sheet is still the foundation. You cannot compute waste, set a par, or trust a forecast without a real count under it. Just know what it can and cannot say, so you never read a clean count as a clean shelf.

Build the spreadsheet this week

Copy the six tables into a spreadsheet tonight. Rename the items to match your shelves, delete the rows you do not stock, and add the ones you do until the sheet is your actual room in walk order. Add the four formula columns from above, then leave the par column blank for now if you have not calculated it yet; two weeks of counts will fill it.

Then print it, or keep it on the phone that lives at the bar, and count this Monday. The walk itself takes under ten minutes once the room is set up. Walk the loop once, top table to bottom table, and write what you see. Do it again Wednesday and Friday. By the second week you will have a burn rate on your top items, and the sheet stops being a chore and starts being the thing that tells you what to order before the cutoff, not after you run out.
